The Accreditation Fire Drill
Every accreditation cycle, the same pattern repeats: six months before the visit, the institution enters crisis mode. IQAC Directors chase departments for data. Coordinators reformat spreadsheets into submission templates. Evidence is compiled from individual hard drives. Faculty grumble about entering the same data for NBA, NAAC, and NIRF separately.
The result is a heroic effort that produces a submission — but not a sustainable process. After it is over, the institution exhales, returns to normal operations, and begins accumulating the same debt that will produce the same crisis next cycle.

At most institutions, the people responsible for accreditation are among the most knowledgeable about academic quality. IQAC Directors understand the NAAC framework deeply. Instead, they spend weeks — sometimes months — on data collection and document formatting.
IQAC Directors and NBA Coordinators become data chasers, not quality leaders. The typical pre-accreditation cycle looks the same across institutions regardless of size: the coordinator sends emails to every department requesting data against specific criteria. Departments respond at varying speeds, in varying formats, with varying completeness. The coordinator follows up, aggregates, reformats, and compiles. The process consumes the IQAC office’s entire working capacity for months. The expertise these individuals bring to quality analysis is consumed by data logistics.
Leadership lacks real-time compliance visibility. Vice Chancellors and Deans responsible for institutional quality cannot see, at any given point, which Key Indicators are on track and which are lagging. Weak areas surface days or weeks before the submission deadline — too late for meaningful corrective action. The institution submits what it has, not what it could have prepared with earlier visibility. Strategic quality decisions are made in the dark because the data needed to inform them is locked inside an unfinished compilation process.
Faculty enter the same data multiple times for different frameworks. NAAC SSR, NBA SAR, and NIRF submissions require overlapping but differently formatted data. Faculty provide student performance data, research output, and placement statistics in three different templates for three different purposes. This duplication breeds resistance. Faculty who feel that accreditation is bureaucratic overhead rather than a quality improvement exercise are less likely to provide thoughtful, accurate data. Submission quality degrades precisely because the process is so burdensome.
Institutional knowledge is trapped in individual expertise. When an experienced IQAC Director or NBA Coordinator retires or transfers, the institution discovers how much process knowledge lived in that person’s head. Where evidence files are stored, how metrics were calculated in previous cycles, which departments need extra follow-up — this knowledge is rarely documented because the individuals who hold it are too busy using it to formalize it.
Each accreditation cycle starts from zero instead of building on the last. Institutions fail to carry forward organizational infrastructure from one cycle to the next. Data collected for the previous NAAC SSR is not structured in a way the next AQAR can build on. NBA SAR evidence compiled for one program does not transfer to adjacent programs preparing for their cycle. The gap between “data exists somewhere in the institution” and “data is organized, validated, and submission-ready” is where most of the pain lives — and that gap reopens every cycle.
Why It Matters Now
The regulatory environment in Indian higher education is moving decisively toward continuous quality assurance, and institutions that continue the episodic approach face a widening disadvantage.
NAAC’s revised methodology places greater weight on continuous quality improvement. The framework no longer rewards institutions solely for the quality of a single Self-Study Report. It evaluates whether the institution has built systems for ongoing quality monitoring — and whether the data in the AQAR (Annual Quality Assurance Report) reflects genuine continuous tracking, not retrospective compilation. Institutions that assemble the AQAR as a once-a-year documentation exercise — rather than generating it from continuously maintained data — will find it increasingly difficult to score well on process-oriented Key Indicators.
NBA expects programs to demonstrate cycle-over-cycle improvement with documentary evidence. For programs undergoing re-accreditation, evaluators look for evidence that findings from the previous cycle were addressed, that attainment trends improved, and that the assessment and quality infrastructure matured. This requires structured continuity between cycles — the kind of continuity that ad-hoc, coordinator-dependent processes cannot reliably produce.
NIRF rankings require overlapping data points that institutions currently compile separately. Many of the data elements required for NIRF — student outcomes, research productivity, perception scores — overlap with NAAC and NBA data. Yet most institutions maintain separate compilation processes for each, resulting in redundant effort and, occasionally, inconsistent numbers across submissions. This inconsistency is a risk: regulatory bodies and ranking agencies do compare notes.
The regulatory trend is clear. Accreditation is moving from episodic assessment to continuous monitoring. Institutions that build systems for continuous readiness will have a structural advantage — in submission quality, in faculty goodwill, and in the credibility of their evidence — over those that continue the fire-drill approach.
The Framework: Five Steps to Continuous Accreditation Readiness
Continuous accreditation readiness is not about technology. It is about institutional decisions — about how data is owned, how it flows, and who is accountable for it at every stage. The following framework applies whether an institution uses a dedicated platform or builds readiness into existing processes.
Step 1: Organize Criteria With Metric-Level Ownership
The most common failure in accreditation data collection is ambiguous responsibility. A faculty member enters student performance data for NBA SAR, then re-enters overlapping data for NAAC SSR, then provides similar data for NIRF. The data is the same; the formats differ. Step 3: Implement Multi-Level Review Workflows
Accreditation data passes through natural institutional hierarchies: individual faculty author data at the course or department level, department heads review and validate, school deans aggregate and approve, and the IQAC or central quality office compiles the institutional submission. When a new cycle begins, the institution does not start from scratch — it starts from the structured foundation of the previous cycle, with clear visibility into what changed and what needs updating. When a coordinator transitions, their successor inherits a system with defined responsibilities and documented processes, not a collection of files on a personal drive.
The key insight: accreditation management is a data governance problem, not a document formatting problem. Institutions that treat it as document assembly will always be in crisis mode. Institutions that treat it as continuous data governance will find that accreditation submissions assemble themselves from data that already exists in a managed, validated state.
